Backcasting — for facilitators

Backcasting starts from a desired future and works backwards: the group pictures success and asks "for that to be true, what must have happened just before — and before that?" — laying the steps onto a rough timeline from now to the goal. An organising tool: it sequences without cutting anything.

Samvinas

  • First, help the group converge on the desired future state, then run a brainstorm — "In order to have achieved this, what must have happened?" — and optionally tidy the steps with Voting or Clustering.
  • Pipe those steps into Backcasting. In its settings, paste the desired future state (it shows as the anchor at the top) and set the number of time blocks if ten isn't right.
  • Work through the steps with the whole group. A good prompt: "What are the immediate antecedents of the future state?" — those go in block 9. Then work back. Each step has a dropdown (0 = earliest, 9 = just before the future, or "–" to leave it unplaced); anyone can set or change any step, and everyone sees the board update live. Unplaced steps sit in a pool at the top.

Because each step is tagged with its block, you can pipe a single block onward: send all the "0" steps into a Sign Up tool to find owners, or the "5" steps into Elaboration to flesh them out — add the downstream tool, pipe from Backcasting, and pick the block in the pipe's filter.

Paper and pen

You need: a long wall, masking tape, sticky notes, fat markers, and one big sheet for the future state.

  • Tape a timeline along the wall. The future-state sheet goes at the far right end; "now" at the left. Divide the line into blocks with short cross-strips of tape and number them.
  • Brainstorm the steps onto stickies first — one step per note, written big.
  • Place them from the future end backwards: stand at the future-state sheet and ask "what must have happened just before this?" Post, then repeat for the block before. Anyone may move any sticky.
  • Keep an unplaced pool on a flip chart beside the wall — not every step has to find a block.
  • Failure mode: drifting into working forwards from today. That collapses into ordinary next-steps planning and the future state loses its pull. Physically start each round at the right-hand end.
  • Harvest: write its block number on each sticky, then photograph the whole wall before anything comes down.

When & why

Reach for Backcasting near the end of the process, when the group has a goal that feels distant and "what should we do next?" is producing only the obvious. Working backwards from success frees people from the constraints of the present — see where planning for action sits in the four stages.

  • Keep it rough — you're after the shape of the sequence, not exact timing. It's a sense of order, not a project plan.
  • Not every step has to be placed; the unplaced pool is fine to leave.
  • What usually follows: Sign Up to put owners on the earliest steps, or Elaboration to flesh out the ones that matter most.
